How to Build a Queryable Competitive Intelligence System With AI
Battlecards and shared docs are static. A queryable competitive intelligence system lets your sales team ask 'what does Competitor X say about our security story?' and get a cited answer. Here's how to build one.
Most competitive intelligence is stored in documents nobody reads at the right moment. A battlecard exists somewhere. A win/loss analysis was done last quarter. Someone built a comparison spreadsheet after a big loss. The information is there - it's just not accessible when a sales rep needs it in the middle of a deal.
The gap between "the data exists" and "the data is usable" is the core problem in competitive enablement. And it's now solvable in a way it wasn't two years ago.
A queryable competitive intelligence system lets your team ask questions and get answers, with citations, from your existing competitive data. "What objections do we hear when competing with Competitor X in enterprise deals?" "What's our strongest differentiator when prospects are comparing us on price?" "Has Competitor Y launched anything in the last 3 months that affects our security positioning?"
These are the questions sales reps, solutions engineers, and PMMs actually ask. A static document can't answer them in real time. A well-structured AI-assisted system can.
What Makes CI Queryable
The technical foundation for a queryable CI system is retrieval-augmented generation (RAG). The concept: you store competitive information in a searchable format (usually a vector database), and when someone asks a question, the system retrieves the relevant chunks of information and generates an answer grounded in that data.
The practical version for a small team doesn't require building your own pipeline. The tools to do this are available off the shelf, and the real work is in the data preparation and ongoing maintenance - not the infrastructure.
What you need:
A document corpus: All your competitive data in one place. Battlecards, win/loss transcripts, competitor research documents, sales call notes where competitors came up, feature comparison tables, pricing history, review data you've collected. The quality of the system depends directly on the quality of what you put in.
An ingestion process: A way to add new documents as they're created. New win/loss transcript done? It goes into the corpus. Competitor launched a new feature and someone wrote a summary? That goes in too. The system is only as current as the data feeding it.
A query interface: The front-end your team actually uses. This is often a Slack bot (which surfaces where conversations already happen), a simple web interface, or integration with your CRM.
Source attribution: Every answer should cite the documents it drew from. "Your API is more flexible than Competitor X's, particularly for multi-tenant scenarios" is useful. Setting It Up Without an Engineering Team
You don't need to build infrastructure from scratch. Several tools handle the RAG pipeline for you:
Notion AI with team knowledge: If your competitive data already lives in Notion, Notion AI can search and synthesize across your pages. The quality is limited but the setup is zero.
ChatGPT with file uploads (Teams/Enterprise): Upload your battlecards and research documents, and the model can answer questions grounded in them. Not persistent across sessions, so it works better for one-off analysis than daily use.
Custom GPT or Claude Project: Both ChatGPT's custom GPTs and Claude's Projects feature allow you to load documents as context and query them conversationally. These work well for small document sets (under 100MB) and don't require technical setup.
Dedicated RAG tools: Tools like Cohere Coral, Dust, or Glean allow you to connect document sources (Google Drive, Notion, Confluence) and set up a queryable interface. These are appropriate when your team has too much data for simple context loading or when you need persistent, team-wide access.
The right choice depends on your existing tooling and how much data you have. For most teams under 50 people, a Claude Project or custom GPT with manually curated documents is enough to start.
What to Feed It
The quality of the output depends entirely on the quality of the input. Priority documents to include:
Win/loss interview transcripts: Verbatim or well-summarized notes from buyer interviews are the highest-signal input. Real buyer language about competitor strengths, weaknesses, and decision factors is what reps need to answer objections.
Battlecards: Your existing battlecards become part of the corpus. When updated, replace the old version.
Competitor research notes: Any structured analysis of competitor positioning, pricing, features, or strategy changes.
Sales call notes with competitive mentions: If your CRM captures notes from calls where competitors came up, these are valuable - especially patterns across many deals.
Review data summaries: A summary of the most common themes in competitor G2/Capterra reviews, both positive and negative. This gives a buyer-perspective view of what competitors actually deliver.
Feature comparison tables: Current, accurate comparisons of specific capabilities across you and your top competitors.
What to exclude: Raw, unfiltered sales call transcripts (too noisy), outdated documents (they'll generate inaccurate answers), and documents with no competitive relevance.
The Queries That Matter Most
A queryable system is only useful if people ask it the right questions. Some examples to seed with your team:
In a live deal:
- "What should I say when Competitor X claims their API is more powerful than ours?"
- "What's our best proof point for enterprise security when comparing against Competitor Y?"
- "Has Competitor Z launched anything in the last 6 months that I should know about?"
In deal prep:
- "What are the most common objections when selling against Competitor X in the healthcare segment?"
- "What customers have we won from Competitor Y and what were the reasons?"
- "How does our pricing compare to Competitor X for a 50-person team?"
In positioning work:
- "What do buyers say they like most about Competitor X's product?"
- "What are the most common weaknesses buyers identify in Competitor Y?"
- "How has Competitor Z's positioning changed in the last year?"
These are the questions competitive intelligence is supposed to answer. A system that responds to them in under 10 seconds, with cited sources, is a step change from a shared doc.
The Maintenance Reality
A queryable CI system requires the same maintenance as any competitive intelligence program - the system just makes the output more accessible.
If the underlying documents aren't updated, the system produces outdated answers. If a competitor reprices and nobody updates the pricing document in the corpus, the system will confidently give wrong information. The query interface doesn't solve the content problem.
The practical implication: assign someone to review and update the corpus on a monthly cadence. New win/loss transcripts should be added within a week of completion. Major competitor changes should trigger a document update within days.
The system is only as good as the person maintaining the data. That's the same constraint as every other CI format - it's just that the queryable interface makes the data more useful when it is current.
Connecting to User Feedback
A queryable CI system answers questions about external competitors. It doesn't answer questions about your own users - what they value, where they struggle, what they wish the product did differently.
The two systems complement each other. When a query returns "buyers frequently cite price as a reason to choose Competitor X," the follow-up question is: do your own current customers feel the same way? Are they satisfied with your pricing, or are there signals in your user feedback that pricing is a retention risk?
The combination of external competitive data (what buyers tell you when evaluating competitors) and internal user feedback (what customers tell you during their actual experience with your product) gives you a complete picture that neither source alone provides.
